Why lead follow-up fails, and what replaces it

Follow-up fails because it is the only stage in a pipeline that depends entirely on a person remembering, on a day when something more urgent existed. Every other stage has a trigger — an enquiry arrives, a question is asked, a calendar slot is confirmed. Following up on someone who went quiet has no trigger except intention.

What replaces intention is a cadence: a fixed sequence on defined intervals that runs whether or not anyone remembers, and stops instantly on a reply, a booking or an opt-out.

The measurement that settles the argument

Count the enquiries over a recent period that received exactly one contact and no second. In most pipelines Valenza.io has mapped, that number is the largest single recoverable segment in the business — larger than the never-answered group, and very much larger than anyone expects before counting it.

It is also the cheapest number to produce, because it does not require a CRM or a project: it requires scrolling back through the messaging history and counting threads that stop after one reply.

Why the usual fixes do not hold

Three things get tried, in roughly this order, and each decays for the same structural reason.

A reminder in the calendar
Works while the week is quiet. The first genuinely busy week produces a backlog of reminders, the backlog gets dismissed rather than worked, and the habit does not come back.
A rule that everyone follows up twice
A rule with no enforcement mechanism is a preference. It survives exactly as long as the person who announced it is watching.
A CRM task queue
Closest to working, and it still fails on the same boundary: the task is created only for enquiries someone entered. The enquiry nobody entered generates no task, and those are precisely the ones already at risk.

What a cadence actually has to do

Not 'send more messages'. The requirements are specific, and most of them are about stopping rather than sending.

Trigger on silence, not on a person noticing silence
The sequence starts because an enquiry has not moved for a defined interval — a property of the pipeline, not of anyone's attention.
Stop instantly on any signal
A reply, a booking or an opt-out ends the sequence immediately and permanently. A cadence that keeps sending after a reply is worse than no cadence.
Be capped and be polite
A finite number of contacts at widening intervals. Persistence is a virtue; pestering is how a business loses a messaging account and a reputation in the same week.
Run on official platforms, following consent rules as designed
Unofficial gateways are cheaper, faster to set up, and the most common reason businesses get their accounts suspended.
Be counted
Contacts attempted, replies received, sequence-ending events, and what each recovered enquiry went on to do. A cadence nobody measures is a cadence nobody can defend.
